Don't react tactically to a strategic move. An 18% MQL drop over 6 weeks is concerning but not yet a revenue crisis. Here's how to think about this.
Diagnose the drop before prescribing. MQL decrease has multiple causes — is it (a) prospects now trialing the competitor's free tier instead of engaging with you, (b) seasonal or demand softness that's coincidentally timed, or (c) your competitor's free launch generating a burst of content/SEO that's pushing you down in search? Each requires a different response.
The free tier decision framework: Free tiers work when your product has natural viral loops, self-serve activation, and a clear expansion path from free to paid. If your $49 plan requires sales-assisted onboarding or configuration, a free tier will create support costs without conversion. What's your current free trial→paid conversion rate? If it's below 15%, launching free will amplify the conversion problem.
Positioning response (works regardless of pricing decision):
- Name the tradeoff publicly. Free products have real costs — support quality, data handling, feature limits. A clear "why we're not free" narrative can be a positioning asset with your ICP if they value support and reliability.
- Build a competitive battlecard. Specifically: what does their free tier not do that your $49 plan does? Sales needs this in 2 weeks.
- Accelerate your mid-market proof points. Free tiers compete for SMB customers. If your strategic direction is mid-market/enterprise ($500–2K ACV), your competitor going free is actually a signal they're fighting for a different customer.
On pricing: Don't cut the $49 plan across the board — that's permanent margin damage. Consider a $0 "starter" with hard limits (e.g., 1 user, 100 records) designed to convert, not to compete with the free tier feature-for-feature.
