Competitor just shipped 4 features our customers have been asking for. Our sales team is losing 2 deals/month citing feature gaps. But our roadmap has 6 months of strategic bets that could create real differentiation. Do I drop everything and play catch-up, or stay the course?
This is a positioning decision masquerading as a roadmap decision. Here's how to untangle it.
First, qualify the lost deals. Two deals/month citing feature gaps — are these your ideal customer profile (ICP), or are they slightly outside it? Feature gaps that lose non-ICP deals are signal you're being dragged by the market rather than leading it. If they're ICP losses, that changes the calculus significantly.
The feature parity trap: Building what the competitor just shipped means you're 6 months behind them on those features, forever. You'll ship a worse version later, with less resources, while they've moved on to the next capability. Parity is not a durable strategy — it's a treadmill.
A triage framework for the 4 competitor features:
- Table stakes (customers expect any serious tool to have this): build fast, minimize investment, ship in 6–8 weeks
- Differentiating in competitor's hands (they'll use this to expand moat): consider whether you can approach it from a different angle rather than copying
- Irrelevant to your ICP (they built it for a different customer): ignore
What I'd actually recommend: Spend 3 days doing win/loss calls on the last 10 losses. If 7+ of them cite the same 1–2 features, that's different from a diffuse feature gap story. One or two targeted features to close specific winnable deals is not "dropping the roadmap" — it's smart sequencing.
On your strategic bets: Are they 6 months of continuous work, or can any be parallelized or sequenced with a smaller team while a focused squad handles 1 parity feature? Often the answer is a 10-week detour for one high-value parity feature, then back to the strategic roadmap.
