Sales team of 5 AEs has missed quota for 3 consecutive quarters. Average quota is $180K ARR per AE per year, they're hitting 68%. I've blamed bad hires, bad market, bad product — but honestly I don't know. We're at $2.7M ARR total. What diagnostics do I run?
Sustained miss across 5 reps over 3 quarters is a systems problem, not a people problem. If it were people, you'd see variance — 2 strong, 3 weak. Consistent 68% attainment across the board means the quota, the process, or the ICP definition is broken. Here's the diagnostic framework.
Layer 1 — Quota calibration: Is 68% attainment your floor or your average? SaaS benchmarks say a healthy sales org has 60–65% of reps at or above quota. If all 5 are at 68%, the quota is probably set 30–40% too high. Ramp-period quotas also need scrutiny — how long are your AEs fully ramped? 9–12 months is realistic for $180K ARR deals.
Layer 2 — Pipeline analysis (run this week):
- What's the average deal size in won vs. lost deals? If won ACV is $12K but AEs are prospecting $30K deals, they're spending time in a tier with low win rates.
- What's the average sales cycle on won vs. lost? If losses drag 90+ days, you're not qualifying out early enough.
- Win rate by lead source: inbound vs. outbound vs. channel? A 15% overall win rate with 35% inbound and 8% outbound tells a very different story than a uniform 15%.
Layer 3 — Pipeline health check:
- Pipeline coverage ratio: do AEs have 3x pipeline vs. quota? If they're at 1.5x, they mathematically cannot hit number.
- Stage-by-stage conversion rates: where does pipeline die? Demo-to-proposal? Proposal-to-close?
Most common root cause at your ARR: ICP is too broad. AEs are chasing deals that look similar to your best customers but have 2–3 key differences (company size, team structure, urgency) that make them structurally hard to close. Pull your top 15 customers, identify what they have in common that your pipeline doesn't, and tighten the ICP definition.
