We're at $1.1M ARR, 14 employees, growing 8% month-over-month. My co-founder and I are both doing sales, product, and ops. Our investor is pushing us to hire a VP of Sales but it feels too early. I'm second-guessing myself. How do I think through this?

The investor pressure to hire a VP of Sales prematurely is one of the most common founder traps. Let's think through it clearly.

The Core Question: Is your sales problem a capacity problem or a motion problem?

  • If you don't yet have a repeatable sales process (consistent messaging, defined ICP, predictable conversion rates) → hiring a VP won't fix it. VPs build on existing playbooks, they don't create them from scratch.
  • If you have a working process but can't run it at higher volume → then yes, a VP could 2-3x throughput.

Diagnostic: Can you answer these?

  1. What's your average sales cycle length and where do deals stall?
  2. Do you know exactly why you win vs. lose?
  3. Could you hand a new AE a playbook tomorrow and they'd be productive in 60 days?

If the answer to #3 is no, you need 2-3 more months of founder-led sales first.

What "too early" actually costs:

  • Wrong VP hire: $180-250K all-in salary + 6 months to diagnose failure + 3 months to exit = 9 months and $150K+ wasted
  • Right VP hired 4 months late: you lose ~$200-300K of ARR you'd have closed with more capacity

My read: At $1.1M ARR and 8% MoM, you're growing fast enough that sales throughput IS becoming the constraint. But hire an AE first — test your playbook with someone else executing it. That gives you proof before you make the VP bet.
