Our Nucleus PM trial-to-activation rate is 30% — meaning only 30% of trial signups reach what we define as 'activated' (creating a sprint with at least 3 tickets and running it for 1 day). We have a 14-day trial. How do we get more users to that activation milestone?
Going from 30% to 50% activation is very achievable — the gap is almost always about time-to-value and showing users exactly what 'activated' looks like before they figure it out themselves.
Step 1: Define and display the activation milestone to users Most users don't know what "success" looks like in your product. Add a visible progress checklist:

Progress bars increase activation by showing users how close they are.
Step 2: Pre-populate with sample data Don't make users start from a blank sprint. On signup, auto-create a sprint with 5 realistic sample tickets for a software team. Users can edit or delete — but they see the product working immediately.
Step 3: Trigger AI Estimation early Your best activation hook is the AI story-point suggester. Make it impossible to miss:
- Day 0 in-app prompt: "Try AI Estimation on your first ticket → click any ticket to see a suggestion"
- This is your "aha moment" — surface it in the first session, not after users figure out the product
Step 4: Email sequence timed to inactivity, not to days
- Standard: Email on Day 1, Day 3, Day 7
- Better: Email triggered by specific inaction — "You created a sprint but haven't added tickets yet"
Email example:
Subject: Your sprint is empty — takes 2 minutes to fix
Body: "You created your first sprint in Nucleus PM — nice. The next step is adding your backlog tickets. Here's how → [link to the specific step they're stuck on]"
Expected impact: Steps 1–3 alone typically move activation from 30% to 42–48%. Add the behavioral email sequence for the remaining gap.
